Before you measure ROI, measure whether the deployment actually changed the work.

1. Regular use

Is the AI tool being used daily by the person who was doing the work before AI arrived? Not a demo. Not a pilot with hand-picked champions.

2. More accomplished

Is the person accomplishing more of the work that matters? Not more emails or reports. More features shipped, more wells inspected, more invoices audited.

3. Visible improvement

Can management see the difference in output without asking? Observable results, not self-reported satisfaction surveys.

All three must be true. A tool that gets used but does not change output is shelf-ware with better adoption metrics. The bar is: used regularly, accomplishing more, and management can see it.

Every person has a job description. It describes the real job. But the real job is not what fills their day.
